One OAuth App, Widespread Fallout

The Vercel breach that unfolded in April 2026 has become a defining example of what happens when Shadow AI and OAuth sprawl collide inside a production environment. A compromised third-party AI tool with OAuth integration into Vercel's systems became the initial access vector — and the downstream impact rippled across Vercel's customer base.

Security researchers at Push Security have published an analysis of the breach that unpacks the exact mechanism: a single OAuth app integration, trusted because it was used by employees for legitimate work, became the entry point after the AI tool vendor itself was compromised. Once an attacker controls an OAuth token, they inherit whatever access that app was granted — often far more than anyone intended to leave in place.


What Shadow AI Created

Shadow AI refers to AI tools adopted by employees without formal IT or security review. In practice this means:

  • Broad OAuth scopes granted quickly — users click through permissions to get work done, often granting read/write access to code repositories, email, or internal systems
  • No centralized inventory — security teams have no visibility into which AI tools have been authorized and what they can access
  • Persistent access tokens — OAuth grants remain active long after the specific task that justified them is complete
  • No vendor security review — the security posture of the AI vendor is rarely assessed before employees start integrating it with production systems

In Vercel's case, the AI tool vendor (Context AI) was itself breached. That breach cascaded into Vercel because the OAuth tokens that Vercel employees had granted to the tool were then available to the attacker.

  3. Enforce token expiry — short-lived tokens limit the window of exposure when a vendor is compromised.
  4. Build a Shadow AI inventory — deploy tooling or conduct periodic surveys to discover which AI tools employees are connecting to internal systems.

1. Approved AI tool registry — publish and enforce a list of vetted tools
2. OAuth integration reviews — security review required before any new OAuth grant to production systems
